A major construction dispute required reconstruction of the design history of a large project. More than 50,000 engineering drawings were involved, together with their associated transmittals, review comments, and approval records. The records were fragmented and unstructured — held across systems that had not been designed to support post-project analysis at scale.

Without a reliable chronology of design decisions and approvals, neither the delay analysis nor the responsibility arguments could be put on a sound factual basis. The central questions — when drawings were approved, how long packages sat in review, where revisions had introduced material changes — could not be answered from the raw record.

Making the relationships between records legible

The analytical challenge was not handling volume. It was making sense of the relationships between records: which revision superseded which, how long each drawing package sat with whom, where major design changes had been introduced between revision cycles, and — most significantly — where construction milestones appeared to have been reached before the relevant drawings had been formally approved.

Those relationships are not self-evident from the raw records. They require an understanding of how engineering document control works in practice, what the sequences mean in a dispute context, and how to present findings in a form that will bear scrutiny. That is what we built.

From fragmented records to a traceable chronology

  1. Ingested the full project record — drawings, transmittals, review comments, and approvals
  2. Extracted metadata and revision history for each drawing package
  3. Linked revisions, transmittals, and approvals to reconstruct the chronology of each package through the project
  4. Overlaid approval timing against construction milestones to identify sequencing issues
  5. Produced a structured, navigable project chronology for use in the dispute

What the record revealed

Certain drawing packages remained in review significantly longer than expected, creating identifiable bottlenecks in the design programme with direct consequences for the construction sequence.

Late design changes

Material modifications between revision cycles were identified and placed in context — making it possible to assess their impact on downstream construction activity and programme commitments.

Construction before sign-off

In a number of instances, the record showed approvals issued after related construction work had already progressed — a pattern with direct implications for delay analysis and the allocation of responsibility.

A design history the dispute could be built around

Legal and engineering teams received a structured, navigable chronology of the project's design history. The analysis identified specific instances where approval delays had material consequences, where revisions had introduced significant changes, and where the sequencing of approval and construction raised issues that could be put directly to the dispute.

Manual review time was significantly reduced. The teams could interrogate the record by drawing package, revision cycle, approval status, or construction milestone — rather than working through an unstructured archive.

In several instances, drawings appear to have been signed off only after related work had already progressed — a pattern that can materially affect delay analysis and dispute strategy.
